The Warm Intro Machine

Cold email reply rates in 2026 sit between 1% and 3%. Warm intro response rates? 40% to 60%. That's not a marginal improvement. It's a completely different game.

The problem isn't that reps don't know warm intros work. It's that nobody has a system for it. You think of one person, send one awkward LinkedIn message, and forget about it. That's not a strategy. Here's a repeatable workflow you can run every Monday in under 30 minutes.

Step 1: Build your intro map. Open Sales Navigator and click on your company's executives one at a time. Filter their connections by your territory, industry, or target account list. You'll be shocked at how many of your target buyers are already one handshake away. Start with 10 internal people: your CEO, VP of Sales, head of partnerships, and any AE or CSM who's been at the company for 2+ years. Export the matches to a spreadsheet.

Step 2: Score your paths with AI. Paste your spreadsheet into ChatGPT or Claude with this prompt:

"I'm a [YOUR ROLE] at [YOUR COMPANY]. Here's a list of my target prospects and the internal teammates connected to them on LinkedIn. For each path, score the intro from 1 to 10 based on: seniority of the internal connector (higher = better ask), likely relationship strength (same company alumni, frequent engagers, or industry peers score higher), and relevance of the prospect to what we sell. Sort by score. For the top 10, draft a short intro request message I can send to my colleague."

Step 3: Send the ask (not the pitch). This is where most reps blow it. They send a paragraph explaining what they sell and why the prospect needs it. Your colleague doesn't care about your pitch deck. They care about doing you a favor without it being awkward. Keep the ask under 60 words:

"Hey [NAME], I noticed you're connected to [PROSPECT] at [COMPANY]. They're on my target list and I think there could be a fit. Would you be comfortable making a quick intro? Happy to ghostwrite the email for you so it takes zero effort on your end. No pressure at all."

Two things that matter here: offering to ghostwrite removes friction, and "no pressure" gives them a clean exit if they don't know the person well.

Step 4: Ghostwrite and track. When they say yes, don't wait. Send them the exact intro email within an hour. Use this structure: one sentence about your connector ("Sarah and I work together at [COMPANY]"), one sentence about why you're reaching out ("She mentioned you're focused on [PROBLEM] and thought it'd be worth a quick conversation"), one sentence with the ask ("Would 15 minutes this week or next work?"). Track every ask and every outcome in a simple spreadsheet: Connector, Prospect, Date Asked, Intro Sent, Meeting Booked.

What this looks like in practice:

Cold outbound: "Hi [FIRST NAME], I saw your company just raised a Series B. Congrats! I help companies like yours scale their sales team..." (Deleted. Like the other 50 AI emails they got that day.)

Warm intro: "Hey, Sarah from [YOUR COMPANY] introduced us. She mentioned you're rethinking how your team handles outbound. We just helped a similar team cut their prospecting time in half. Worth 15 minutes?" (Reply rate: 40%+.)
